The 4-Step Multiplication Fluency Routine

Here's the truth: your students aren't struggling because they lack ability. They simply haven't built automaticity yet, and once they do, everything becomes easier for them and for you.


What fluency actually means

Fluency is not the same as being able to work it out.

❌ A student who gets to 56 by skip-counting is not fluent

❌ A student who does 7 x 4 then doubles the answer is not fluent

❌ A student who "knows" 7 × 8 after three seconds of thinking is not fluent

Fluency means automatic recall. The answer arrives in less than a second, without any conscious effort. Why does this matter? Because working memory is limited. When a student has to consciously calculate a basic fact in the middle of a problem, they use up the mental space they need for the harder thinking. Automaticity frees up that space, which is why fluent students consistently perform better across every area of maths, not just the times tables.

What the research tells us

Short daily practice beats long occasional practice. Studies show that 10–15 minutes of daily practice produces significantly greater gains than the same total time spread across fewer, longer sessions, because consistency matters more than duration.

Students need to move through facts systematically. A structured, table-by-table approach, where students only move on once they've reached automaticity, is far more effective than mixing all the tables together too early.


The 4-Step Daily Routine

Each session runs for around 10 minutes and follows the same sequence every day. That predictability is intentional, because when students always know what comes next, no time is lost to transitions.

Step 1 · 2 minutes

Sort

Students work through their flash cards for the current times table, saying the answer aloud before turning over to check. Each card goes into Nailed It or Not Yet, and today's practice focuses only on the "Not Yet" pile.

Why it works: sorting externalises what students know, which removes cognitive load and gives them a visible sense of progress as their "Nailed It" pile grows over time.

Step 2 · 3 minutes

Practise

Students work through their "Not Yet" facts using a look-cover-write-check method. They look at the fact, cover the answer, write it from memory, then uncover it to check. Once they answer correctly three times in a row, that fact moves into "Nailed It."

Why it works: instead of passively re-reading facts, students are retrieving them from memory, which is the process that builds long-term retention.

Step 3 · 3 minutes

Sprint

Students complete a 60-second timed drill, working through as many facts from their current times table as possible, and their score is recorded.

Why it works: the sprint builds retrieval speed, training students to access the facts they already know quickly and confidently.

Step 4 · 2 minutes

Track

Students record their sprint score on a bar graph so they can see their progress over time, and they always know the target: 40 correct answers per minute.

Why it works: self-tracking builds intrinsic motivation. When students can see their own progress, they become genuinely invested in improving.

The Multiplication Pathway

Students begin at ×1 and work through each times table one at a time. A student moves to the next table when they reach 40 correct answers per minute, or when their score has plateaued for 3 days in a row, whichever comes first.

The plateau rule prevents students from getting stuck indefinitely, and it's never a failure. As they encounter those facts repeatedly across other tables, their recall continues to strengthen.

What this looks like after 4 weeks

Sprint scores climb steadily, the "Nailed It" pile grows visibly, and students begin recalling facts automatically, without the pause you used to see. Best of all, the rest of your maths lessons become noticeably easier, because your students can finally focus on the thinking instead of the calculating.
